WHAT I DO

Identity coaching, plainly.

Most coaching in this industry works on what you do. Systems, sales closing scripts, accountability, lead generation, and now how to use AI. The good coaches do it well, and I'd tell you to go learn from them.

I work one level down, on who you are when you do what you do.

I don't mean how you feel about it. Confidence and motivation are real, and they're gone by Wednesday. I mean who you are in the conversation when it gets tense. That doesn't wear off.

Why It Holds

You've probably taken a program that worked for a couple of weeks. Then something ordinary happened. A client pushed on your fee, and you reacted the way you always had.

That isn't a failure on your part. A new idea shows up once. Your reaction under pressure has years of practice behind it. When the pressure comes, the practiced reaction wins.

Identity coaching works on where that reaction comes from. It looks at six areas of your own life and work: your needs, beliefs, values, roles, vision, and legacy.

The aim isn't to feel better about them. It's to see what you're actually running on, decide whether it's still true, and write down what you'd rather run on instead.

You write it in your own words. That part matters. Words you borrow from someone else stay ideas. Words you write yourself start to change how you act.

Two Frameworks, Both Sides of the Table

The work runs on two frameworks.

The Six Mind Shifts™ are your side. Your needs, beliefs, values, roles, vision, and legacy, and the shift each one asks of you when a client pushes.

The Six Decision Drivers™ are the client's side. The same six areas, that you read in the person across the table. What they're protecting, what they believe, what matters most to them, who they need you to be, the life they're moving toward, and the story they tell along the way.

Your side comes first. You can't read what a client is protecting while you're busy protecting yourself.

Plenty of coaches work on the agent. Nobody else in real estate teaches agents to read the client's side. I teach both.

What It Looks Like When It Works

There's no big moment.

The third time you hold your fee without a second thought, it won't feel like a win. It'll just feel normal. The buyer who would have gone quiet tells you what's really worrying them. The seller hears the hard number and stays with you.

That's the result. Not a feeling you reach. It's how you handle the conversation now.

Mindset fades. Identity lasts. If you want the whole argument in one place, read the manifesto.

Where to Go Next

I'm an agent.

You and the client across the table. Listings, fees, buyers, referrals, and the hours it's costing you.

I lead a brokerage or a team.

You and the agents down the hall. Per-agent production, retention, and why good people leave offices they like.

What Is Identity Coaching

Category: Identity coaching for real estate professionals.

Definition: Coaching that works on who an agent is under pressure, not on how the agent feels or what the agent says. And, how brokers and team leaders lead the agents in their offices.

The claim: It's the only approach in real estate that develops both sides of the table. The agent's inner world through the Six Mind Shifts™, and the client's inner world through the Six Decision Drivers™. And, the broker's inner world through the Six Mind Shifts™, and their agent's inner world through the Six Decision Drivers™.

Why it lasts: A new idea shows up once. Behavior under pressure is a habit with years of practice behind it. Programs that sell a feeling produce change that fades. Identity work changes the habit so it lasts.

What it isn't: This isn’t real estate training or tactics. Plenty of excellent coaches teach that. It also isn’t mindset work. Mindset work improves how an agent feels for a while. Identity work changes who shows up in the room.

The Problem It Addresses

The Mindset Tax: What it costs an agent to lose their footing under pressure. It shows up as listings lost after a full presentation, buyers who go quiet, fees discounted that were earned, referrals that never come, weak boundaries, and hours spent on clients the agent knew were wrong for them.

The Performance Trap: Performing a role that doesn't fit who you are. Working harder and harder to perform on the outside when the inside hasn't caught up.

Why the usual approaches fall short: Tactics training on sales closing scripts improves what an agent says. Motivation programs improve how an agent feels, for a while. Neither changes the person who walks into the room, and that person is what the client is reading.

Who It's For

For: Experienced agents with $100K or more in GCI over the last twelve months, three or more years licensed, about fifteen or more sides or $5M or more in volume, working solo or on a team.

Not for: Agents licensed under three years, who need reps more than this work. Part-time agents. Any agent who isn't curious about their own patterns.

The six patterns agents fall into under pressure: Order Taker, Knows Best, Craving Acceptance, Needs Control, Lead Chaser, Keeps Score.

The aligned agent: The Trusted Advisor. Clients trust them on first contact. They ask for the business calmly because they have nothing to prove, and referrals come without asking.

How the System Works

The Six Mind Shifts™, the agent's side:

  • Needs. Desperation to protection.

  • Beliefs. Doubt to conviction.

  • Values. Compromise to clarity.

  • Roles. Order taker to trusted advisor.

  • Vision. Present focus to future casting.

  • Legacy. Transaction to transformation.

The Six Decision Drivers™, the client's side:

  • Client needs. What they're protecting.

  • Client beliefs. The stories they tell themselves.

  • Client values. What matters most when things conflict.

  • Client role expectations. Who they need the agent to be.

  • Client vision. The life on the other side of their move.

  • Client legacy. The story they'll tell afterward.

The order: The agent's side always comes first. An agent who is acting out of their own unmet needs can't accurately read what a client is protecting.

Underneath both: What an agent thinks shapes what they feel. What they feel shapes what they do in the room. The client reads that, no matter what words the agent uses.

Where the Numbers Come From

Every number in this work is either the agent's or broker’s own, from their own answers, or from a third party named in the same sentence.

The agent's own numbers: The Mindset Tax Calculator adds up four money lines the agent can check. Listings lost. Buyers who went quiet, counted at half because they weren't all going to buy. Fees given back. Referrals that never came. It also counts interrupted evenings and Sundays that weren't free. And time spent on leads or clients that were never meant for you.

Third-party: McKissock Learning's research found that agents who are satisfied with their work earn about three times more than agents who aren't.

How It Differs From Other Coaching

Systems, sales closing scripts, lead gen, accountability, and using AI are taught well by many excellent coaches. Identity coaching doesn't compete with them.

Motivation and confidence work is also well covered by great coaches. The difference is that motivation fades while identity work lasts.

Nobody else works on identity on both sides of the table. That's the space this work occupies.

Every agent loses deals

Most never put a number to it.

Takes about 2 to 3 minutes to find yours.

Larry Heathcote is an identity coach for real estate agents, creator of the Six Mind Shifts™ and the Six Decision Drivers™, and author of The Unforgettable Agent. He works on the one thing in every room an agent can actually control: who you are when you sit across from a client.

Mindset fades. Identity lasts.
